The right AI consultant in Singapore shows you a working system, not a slide deck. Ask these five questions before signing anything — they will separate the builders from the advisors in under 30 minutes.

1. Can They Show You a Working Demo of Something Similar?

This is the fastest filter. Ask the consultant to show you a live AI system they have already deployed for a client in a comparable industry. Not a mockup. Not a Loom recording from 2023. Something running today.

If they cannot do this, you are paying for theory. Singapore SMEs do not have the runway to fund someone else's learning curve.

A good AI consultant services engagement starts with proof of output. Demand it upfront.

2. Do They Build, or Do They Just Advise?

Many consultants deliver a "digital transformation roadmap" and then hand you a 60-page PDF. The PDF sits in your downloads folder. Nothing changes.

Ask directly: will you build the system yourself, or will you hand off specifications to my IT team or a third-party vendor?

If the answer is the latter, you need a project manager on your side to hold the handoff together — and that adds cost and risk. Builders who ship their own code have skin in the game. They know if the thing works because they are the ones who made it.

Check the AI readiness checker to understand what kind of implementation your business actually needs before any conversation starts.

3. Do They Understand Your SSIC Code and Industry Workflows?

SSIC codes matter in Singapore because grant eligibility, MOM reporting, and industry benchmarks all tie back to them. An AI consultant who does not know your SSIC is likely proposing a generic solution.

Push further: ask how they have handled workflows specific to your sector. A wholesale distributor (SSIC 46xx) has different data flows than a professional services firm (SSIC 69xx). Generic automation misses the edge cases that actually cause rework.

The best consultants ask about your operations before pitching a product. If they are pitching before listening, that is a red flag.

4. Which Grants Can They Help You Access — and Are They on the Approved Vendor List?

Singapore SMEs can offset 50% of qualifying AI project costs through PSG (Productivity Solutions Grant), and up to 50% through EDG (Enterprise Development Grant) for more complex transformation projects. CTC (Career Conversion Programme) can fund up to 90% of salary costs when you are redeploying staff alongside the AI rollout.

These grants have meaningful eligibility conditions. PSG requires pre-approved vendors and solutions. EDG requires a licensed management consultant (PMC-certified) to lead the engagement. CTC is administered through Workforce Singapore and ties to MOM guidelines.

Ask the consultant:

  • Are you on the IMDA pre-approved PSG vendor list?
  • Are you a PMC-certified consultant (SBACC-registered) for EDG applications?
  • Can you file grant applications on my behalf, or do I need a separate grant writer?

Use the Grant matcher tool to check which grants your project qualifies for before the first meeting. It takes five minutes and gives you better leverage in the conversation.

5. What Does the Engagement Look Like After the Project Ends?

Most AI projects are not one-and-done. Models drift, workflows evolve, staff turn over, and the AI that worked in January needs adjusting by July. Ask what the post-launch arrangement looks like.

  • Is there a retainer, and what does it cost?
  • Who do you call when something breaks at 9pm before a client pitch?
  • Will you train your team, or is the consultant the only one who knows how the system works?

A consultant who builds a black box and walks away is a liability. You want someone who either documents everything clearly or has a structured handover protocol. Preferably both.

Red Flags to Watch For

  • Guarantees specific ROI figures without auditing your current data quality
  • Cannot name a single client reference in your industry
  • Proposes a solution before asking about your workflows
  • Unfamiliar with PSG/EDG/CTC grant conditions
  • Quotes are vague on deliverables ("we will implement AI for your operations")
  • No demo, no code, no live system to show

Frequently Asked Questions

How much does an AI consultant in Singapore typically cost?

Project-based engagements typically range from S$8,000 to S$60,000 depending on complexity. With PSG or EDG co-funding at 50%, your net cost can be S$4,000 to S$30,000. Monthly retainers for ongoing support usually run S$1,500 to S$5,000.

Do AI consultants in Singapore need to be PMC-certified?

For EDG grant applications, the lead consultant must hold a valid PMC certification from a recognised body such as SBACC. For PSG, the vendor must be pre-approved by IMDA. Check both before engaging.

How long does a typical AI implementation project take in Singapore?

A focused automation project (one workflow, one system) typically takes six to twelve weeks. More complex integrations involving legacy systems or multi-department rollouts can run three to six months.

Can a Singapore SME get AI grants without an approved vendor?

PSG requires you to use a pre-approved vendor and solution. EDG is more flexible but requires a PMC-certified consultant. Engaging a non-approved vendor means you carry the full cost yourself.

What is the difference between PSG and EDG for AI projects?

PSG covers off-the-shelf, pre-approved software solutions at up to 50% co-funding. EDG supports more bespoke transformation projects — custom AI builds, workflow redesign, capability development — also at up to 50%, but with a more involved application process.
